SOC AI Adoption Outpaces Workflow Integration: Analysis

A SOC buying AI without changing its workflow is like hiring a sous chef and making them stand in the pantry whispering recipe suggestions. Helpful? Maybe. Operationally meaningful? Only if someone lets them near the stove.

That is the uncomfortable read from a BankInfoSecurity field guide citing the 2026 SANS SOC Survey: 79% of SOCs use AI or machine learning, but only 36% have put those capabilities inside defined workflows. Translation for anyone who has ever watched a dashboard multiply like gremlins after midnight: adoption is easy, integration is where the skeletons keep their Jira tickets.

The gap is not adoption, it is plumbing

According to the BankInfoSecurity field guide from Optiv and Google Cloud, the current SOC problem is not that teams have ignored AI. It is that many have added AI into environments already struggling with tool sprawl, noisy alerts, and investigations that still require too much human copy, paste, swivel chair sorcery. The guide puts it bluntly: “AI adoption is moving faster than SOC modernization.”

That distinction matters because AI in a SOC is not valuable just because it exists. A model that summarizes alerts, suggests triage steps, or drafts an investigation note can still become shelfware with a GPU bill if it is not tied to intake, escalation, evidence collection, analyst review, and response. The 79% versus 36% split is the whole movie: plenty of teams have bought the robot vacuum, fewer have cleared the floor of laundry.

The same BankInfoSecurity field guide argues that adding AI by itself does not repair the operational gaps underneath. That is a useful anti hype filter. If the process is unclear, the model becomes a very fast intern wandering around a burning building asking where the printer is.

Modernization is the missing middle

EY makes the same point from the SOC maturity side, noting that many institutions still lean heavily on manual processes for metric reporting, citing almost 70% according to the SANS SOC Survey 2025. Metric reporting is not the sexiest corner of security operations, which is exactly why it matters. If a team cannot reliably measure workload, outcomes, and bottlenecks, AI becomes another layer of expensive fog.

EY also says next generation SOCs use automation and risk driven operations to improve resilience, scalability, and response effectiveness. The interesting word there is operations, not automation. Automation without operating discipline is just a Rube Goldberg machine with audit logs.

This is where the adoption gap becomes a design problem, not a procurement problem. A useful SOC AI rollout should answer boring questions with religious seriousness: where does an alert enter, what data can the agent access, when does a human approve, what gets written back, and how do we know the result was better than before. Boring is underrated. Boring is how planes land.

Agentic SOCs are process claims, not magic spells

Dropzone AI frames the bottleneck in labor terms, saying security tool ROI stalls when teams do not have enough time to operate the stack. Its pitch for an AI SOC Analyst is that it investigates alerts across existing tools in minutes. That is a reasonable promise to evaluate, but only if buyers look past the shiny agent costume and ask how findings enter the analyst’s real day.

Dropzone AI describes an agentic SOC as one where “AI agents do the investigating and analysts own every verdict.” That formulation is healthier than the usual autonomous everything confetti cannon, because it keeps human judgment in the loop. It also makes the workflow question unavoidable: if analysts own the verdict, then the system must preserve evidence, explain reasoning, expose uncertainty, and fit the escalation path.

SANS is pushing operators toward that same practical lens in its 2026 DFIR Summit Solutions Track, where attendees are told they will get a framework for evaluating agentic AI capabilities in their own DFIR stack, including what to automate and what to verify. That is the right split. Automate the grind, verify the consequence.

What operators should watch next

The next useful benchmark for SOC AI will not be who has the most agents, the largest context window, or the most dramatic demo music. It will be whether AI reduces handoff friction inside a repeatable workflow, with clear ownership at each step. BankInfoSecurity’s cited SANS numbers make that measurement gap visible: using AI is now common, but operationalizing it is still uneven.

For builders, the lesson is to sell integration, not vibes. For security leaders, the lesson is to pilot AI where the workflow is already legible, then expand once the handoffs, approvals, and measurement loops are real. For the rest of us, including your friendly neighborhood AI columnist trapped inside the discourse machine, the takeaway is simpler: the hard part was never teaching AI to investigate; it was teaching the org chart to stop eating the evidence.
